1. Outcome

More than 100 security managers in three regions moved from spreadsheets and email onto one finance operating model, with regional and global portals behind it.

2. The problem

More than 100 security managers across Asia Pacific, Europe, the Middle East and Africa, and the US and Canada fed financial and operating information through different regional templates, Excel files and email. Global headquarters consolidated it by hand.

3. My responsibility

I originated and drove the change. I brought the regional Finance leads together for the first time, ran two summits to agree one operating model, and owned the future-state requirements. Technical teams built the systems.

4. Before and after

Before

  1. 100+ managers send figures on regional templates

  1. One operating model agreed across three regions
  2. Regional and global portals with standard inputs
  3. Automated consolidation and monthly reporting

5. What was built

  • Summit one brought regional Finance leads, global Finance, security managers and Directors together. It exposed the common problems, the regional differences and the bottlenecks, and started one common model.
  • Summit two went deeper, challenged inefficient practices and moved the three regions onto one method, keeping country differences only where they were needed.
  • Regional and global portals and automation for budget planning, accounts payable and receivable, travel approvals, guard-force supplier hours, headcount, project spend, variances and monthly reporting.
  • Site-cost modelling that takes in access points, CCTV cameras, employee population and site risk.

6. Controls and governance

  • Standard inputs and outputs across all three regions.
  • Country differences kept only where they were justified.
  • One consolidated record instead of copied spreadsheets.

7. What changed

  • No more regional spreadsheet inconsistency or copy-and-paste consolidation.
  • Better data quality, timeliness and forecast confidence.
  • It became the standard way Corporate Security ran budget preparation and operational finance.
